The VMware Exodus in 2026: A Reality Check for Planning Your Move

Two years on from the Broadcom acquisition, the narrative and the reality have diverged. The narrative says everyone is fleeing VMware for Proxmox. The reality is more interesting — and more useful for anyone planning a migration.

What the surveys actually say

The strongest signal is a 2026 survey finding that 48% of VMware customers plan to reduce their usage as competitors gain ground. That is a large number, but “reduce” is not “replace”. Individual stories are dramatic — T-Mobile is reportedly moving tens of thousands of virtual machines off VMware, and Tesco has been cited planning a migration of 40,000 — but analysts and trade press have also noted that a full-scale exodus has yet to materialise. Most exits stay partial.

Why most moves are partial

The reason is not loyalty, it is physics. A large VMware estate is a web of dependencies: vCenter, NSX, backup integrations, storage policies, DR runbooks and years of accumulated automation. The real cost of migration is rarely the hypervisor — it is the data and the operating model around it. Teams move the easy workloads first and leave the hard ones, which is why partial exits are the norm.

The migration math

The practical lesson is to price the migration honestly before you start. A VM that takes ten minutes to convert can take days to re-wire — networking, storage, monitoring, backup and DR all have to be re-established for the new platform. The VMs are the cheap part. The data, the integrations and the institutional knowledge are the expensive part.
